Dismantling the Illusion of Control to Restore Flow

The friction was disappearing.
When Alex and Alexis handed no-code AI tools directly to the front-line workers in Division C, the Board braced for chaos. Instead, they witnessed a masterclass in efficiency.
Because the AI tools were positioned as a bulldozer for waste rather than a top-down guillotine for headcount, the workers' survival instincts were bypassed. They didn't hide their workflows; they exposed them. The people who understood the "Truth at the Touchpoint" better than anyone began systematically dismantling the very administrative burdens that had nearly destroyed Alex in The Weary Manager’s Compass.
Efficiency Leaks and the Tax of Tracking
In a traditional hierarchy, a massive amount of human energy is wasted on "proving" that work is being done. This was the (T) - Transactional Engagement that Alex had warned the Board about. But the friction wasn't just in data entry; it was embedded in structural efficiency leaks.
Before the shift, Division C was paralyzed by the persecution of productivity by process. The company espoused empowerment as a core value, yet the reality was the exact antithesis: layers of administration to wade through, zero delegation of authority, and no localized spending authority.
For example, after Alex was initially promoted to the C-Suite, centralized administration began taking all control over approving expedited freight and vendor contracts. Rather than empowering Alexis—the person closest to the work—to make the call based on real-time constraints, they created a convoluted bypass. An analyst from corporate would brief their leadership upline about the contracts without her, the admin executive would bypass Alexis and go to her regional VP, and the VP would have to come back down for answers, effectively creating a square where there should be a triangle.
Think about this in the context of communication for learning—which is driven by relationships, information, and vision—rather than upward-and-downward reporting driven purely by the traditional chain of command. While organizational squares are easier to construct and integrate on a rigid org chart, triangles are inherently stronger and more stable due to their rigid geometry and efficient force distribution. A square without cross-bracing collapses under lateral pressure; a triangle distributes the load and maintains structural integrity. By bypassing the tactical expert to force a square, the administration broke the structural integrity of the decision-making process.
While both organizational squares and triangles exhibit rigidity on an org chart, the true differentiator is efficiency and flow.
This is exactly why organizational behavior expert Meg Wheatley asks three critical questions about information within a system:
What information do I have that others need?
What information do they have that I need?
What restricts its flow?
By bypassing the tactical expert to force information flow across a square, the administrative trap created an artificial efficiency leak. They broke the natural flow of information, ensuring the executive making the decision wouldn't have the intelligence they needed, while Alexis—holding the answers and ready, willing and able to give them—was boxed out of the conversation entirely at the point of greatest effeciency.
Another massive efficiency leak stemmed from rigid centralized policies choking capacity. Critical operational roles on the floor were left open for over a year. When alternative staffing solutions were presented to plug the gap, they were largely ignored.
This resistance wasn't simply a preference for legacy methods. It was driven by the fallacy of imputed value—the belief that a convoluted, centralized process is inherently more valuable simply because the executive who owns it must design it. When Alexis attempted to streamline the workflows, she was met with immediate, albeit passive, resistence. Siloed managers often guard their administrative territory, prioritizing their own status and control over the system's actual productivity. The resulting bottlenecks forced her team to act as shock absorbers, expected to simply "try and get everything done" despite the systemic failure.
The workers in Division C hated this administrative tax just as much as Alexis did, and as much as Alex used to. So, they aimed their new AI tools directly at it.
They trained localized AI agents to automatically pull data from the supply chain, map the absurd workflow squares to highlight the bottlenecks, generate the necessary compliance reports, and update the financial dashboards in real-time. They automated the tracking, the scheduling, and the routine vendor communications.
The Vision: From Operators to Process Engineers
Within three months, the administrative trap was dead. Cycle times plummeted, and error rates dropped to near zero.
But the most profound change was in the people. By removing the Non-Value-Added (NVA) waste through automation, the workers had freed up nearly 40% of their daily capacity. They had successfully driven the (T) variable—Transactional Engagement—in their equation down to zero.
They were no longer exhausted "operators" mindlessly moving levers and waiting for someone else to give them the capacity they so desparately needed. They had the time and the mental bandwidth to look up from the anvil. They had naturally evolved into Process Engineers and Architect's of Efficiency.
The machine was running itself. The question now was: what do you do with a workforce of highly motivated, financially literate process engineers who suddenly have time to think?
